Hello PM Team,

My organization is a third party vendor that customizes off-the-shelf software for clients. The PMs within our organization have recently been notified we will be expected to own Change Management within our organization. We are a small shop, so I understand the need to lean in and step up. However, outside of normal change processes within a project (documenting out of scope requests, change requests, change orders, impact to timeline, etc) I don't have much experience in the world of "Change Management" I am reaching out to this group to see if you guys can recommend websites, doco, white pages, etc. to help me understand and learn Change Management and what I can start doing immediately to implement this additional responsibility.

Hi Rebecca! Our organization has implemented a change management framework using a software tool - ServiceNow. I was responsible for getting a framework up and running within the development group, and like you had a lot of difficulty finding a "how to" guide. When we looked at ServiceNow, we realized through their documentation that they provide a framework and we "customized" that framework to fit a model we needed. The whole process has evolved as we determined some gaps we had, but overall this has worked quite well for us. Feel free to contact me via message if you'd like more info.

Hi Rebecca

It's easy to get inundated with information around change management. The formal certifications paths are good and will help delve into the tools and resources available to you. In the interim, have a think about your current pipeline of work from a people perspective and as part of requirements gathering and in your readiness checks, include the people considerations. If you have a project framework that you work to, consider the stages where you'd like to work out a) who is impacted by the change, b) when you need to prepare for the change, c) implement the change and d) then to embed the change. Change will be a good complementary offering for your PMO and in the beginning will only need minor tweaks to your current processes / templates.

I'd suggest the organization structure a CM model as part of the implementation model that would be the basis for all future implementations. This model would incorporate the efforts of the client with a process and established checkpoints with accountability on the client and a progressive transition/handover period.

The CM process, dependant on the impact of the change, would ideally begin prior to the vendor doing the work and release of the product.

Also, this change would affect the structure of the SOW, encompassing the new structure and expectations.

There are a number of CM models out there (e.g. ADKAR, Kotter) as well as a number of training & certification offerings.

You could investigate the courses available through ACMP (Association of Change Management Professionals) or Prosci - I've had a number of folks go through the latter, and have heard many good things about the former.

However, as Andrew has indicated, as CM starts well before a project is initiated and continues well after it is complete, you'd likely want to identify where your accountability as the PM ends...
