Any experience migrating to devops cicd?

I will be leading a project to build the CI/CD pipeline on different data centers then migrating the products dev chain to this new pipeline.
Wondering if someone has done that before and if they can share the lessons learned.
Also wondering how to gather the developpers requirements on both sides devops and dev team who will be using the new pipeline
What about the tech risks ?

Note that I didn’t get any info yet on the project but trying to prepare in advance especially that I’m not a devops expert

Would definitely recommend engaging a good DevOps architect to be your "right-hand person" for this project.

I'm assuming you are prioritizing your products which will be migrated? If so, you may want to follow the agile tenet of early de-risking and pick some of the harder ones to migrate first to ensure the architecture/design of the CI/CD infrastructure is capable of handling the worst case scenarios.

DevOps is as much about people as process/tools, so make sure you engage all involved stakeholders heavily, especially in the requirements stage. This may also require the participation of a strong service owner to ensure that the focus is on "must have" requirements and not a bunch of low value ones.

Yes definitely we have a devops architect and already a POC build with a product already migrated to this pipeline.
However knowing the envergure of the products to be migrated I’m a bit worried about the quality of the requirements we will get. And that doesn’t need to fit exactly to the built pipeline.
