PMO best practice - Process Improvement.

Can someone share ideas, templates, suggestions, or recommendations for an optimized project intake process and approval? Thanks

some ideas from a recent implementation of portfolio management

- have 2 or 3 layers of projects as not all of them should be treated equal. We established large, company wide projects as upper layer (about 50), significant, division specific projects as middle layer (about 100), and the majority of about 400 small local projects.

We fill the capacity top down.

For the upper layer, we established a one sheet initiative identification sheet which includes 5 decision criteria leading to a prioritized list of projects and also to 2-3 portfolio scenarios reflecting leveling out resources and dependencies. A decision on which scenario to follow is made by all division heads every 6 months.

I am trying to implement a project intake process for the Global Service PMO organization and we use smartsheets to manage projects, from a project management standpoint there is no current process to intake evolving projects.
Any additional tools or templates would be helpful too.

we relied on Excel as tool and it was fine.
There was a significant effort to select a PPM tool but it failed.

As for templates, you can build a 2 page excel sheet within a day once you have made up your mind about the process and the data you want to have included.

A key factor are the roles and responsibilities. We managed to let the PMO manage the process and all decisions being made by the business governance body. But by presenting the projects to be accepted and understanding the process the PMO has a powerful role.

A good indicator if the process works could be your rejection rate above 10%. Also, for service projects, having a mandatory pre-project developing a quality assured business case and validated data for your intake process might be helpful.

The best practices are inside the PMI standards documents. This is a duty of the business analyst, not the project manager. So, my recommendations is taking a closer look to Practice Guide for Business Analysis mainly. All you can find there works in the practice.

Thanks, Bill! this is great. From the service/PMO organization we might kick off a new process but your points are valid as to qualifying the projects for approval criteria can then be linked to the SmartSheet PMO template set with project request sheets. Probably I will go ahead and perform some background assessment to come up with a tailored process for our purpose.
