Took on PMO Manager role at current company with two other new to project management PMs reporting to me. Company uses SmartSheets, SharePoint, and Teams all to track projects and really no set process for overall project tracking.

I'm sure there are members who can help advise you, however the first step in tracking projects is to identify what metrics make sense to track.
Fundamentally, you need to identify the important qualities which differentiate a healthy project from poor performance. That often involves both business performance metrics, and product performance metrics.
Business metric KPIs (key performance indicators) relate to whether the project team is performing to plan. EVM is a classic way to measure overall cost and schedule performance but other metrics may be critical to your own business goals. Those might be things like % of deliverables complete on time, 2nd effort to fix or revise deliverables, scrap rates, etc. What you choose to measure is a strategic decision the differs between technical domains and organizations.
Technical performance measures (TPMs) measure whether the team is providing the expected value to the customer. If you were developing a car for example, that might include fuel mileage, range, payload, horsepower, etc. Your technical team might have a struggle to meet both a high power target and the mileage target so picking the right metrics tells you whether you are converging on a solution.
Between those you can track whether or not you are delivering the right product in a way that meets your overall business objectives, and which are the most challenging objectives necessary to be successful. Saving Changes...

Tracking projects is not much different than tracking activities. You just have to manage your finite set of resources across a variable number of projects.
Make sure you know what your mandate is; it will drive your metrics and the processes to get the associated data. Saving Changes...

First you need to understand that the company's goal; Scope of the Project that supports that and stakeholders. Have a better project plan and baseline; EVMS will support for better controls. Have a weekly/monthly progress meeting and discuss your Critical Path.

You need to establish a PMO, to manage projects through programs (Projects that are related), and by portfolios (Alignment with the organization's mission and vision).
