Tracking projects and department objectives against org objectives for portfolio management

Just started my first project specialist role in an organization that delivers trainings. They are moving to portfolio management and my first task is to map/track alignment of current projects, individual objectives and department objectives against 2024 org objectives. In your experience, what would be a good way to start? There does not exist anything currently in the organization, so in a way we are working backwards to align.
- I have found Excel to be the best, most user-friendly method for now. 
- Only software that currently exists among some departments is Trello.
Keeping in mind that it is a small team of 20. Any advice on how to move forward is much appreciated !

I have not used Trello.



I think you should collect and finalize the departmental objectives. List them out. Next, review all project objectives and connect the dots.



Excel could be a good tool for this.

mapping alignment can be easily done in almost any tool ranging from a virtual collaboration whiteboard such as Miro to Excel, but the choice of a tool should be based on how that information is going to be used. For example, if you need to be able to group, filter or sort the information for different stakeholders, Excel might be a good starting point.

A simple database system might provide greater capabilities than Excel - this could be built in MS Access, or MS SharePoint.

Suzy, the first thing you should do is establish a "Traceability Matrix" and you can use Excel or Miro for this purpose. Then mapp your organization's Portfolio, Programs, Projects and Operations, and connect them to one another based on Strategic Objectives. You can then mapp KPIs and Metrics against those objectives on a portfolio level and projects level and trace those to one another as well. It might appear to be overwhemling in the beginning but as you move through it, you will find its not as difficult to do!

Hi Suzy,
I use Trello on a daily basis and I like how easy it is to use to organize things. It can also be linked directly with other software like Slack, etc (but not sure about the Microsoft suite).
We're a medium flower delivery company in Italy that deals with a lot of different employees speaking different languages, with very different objectives. I find Trello is able to keep up with all those seemlessly, but maybe it's because I've been doing it for 5+ years. Also, the free version will take you quite far, so it's worth giving it a try in my opinion.
