Building in schedule buffers to protect key milestones, using conservative estimates for staff availability, and remaining in contact with functional managers to remain aware of staff holidays are a few ways to continue to deliver predictably through the holiday season.

During the holiday season, it's important to plan ahead by adjusting timelines and incorporating buffer periods for reduced team availability. Using project management frameworks like Agile provides flexibility. Additionally, taking time for learning, book reading, and self-care helps maintain focus and well-being for the team. Delegating tasks and creating a plan to run the project in the absence/leave of team members ensures a smooth and peaceful holiday season.

Understand your KPIs moving into the end of year. On revenue generating programs, there is often a big push to deliver every project deliverable and cash every check by the end of year. The bottlenecks are in specific places though so pushing everyone to do 110% when only 10% can address the problems is poor leadership. Focus your efforts where you can make a difference instead of just trying to make everyone look busy.

I'm currently working an R&D program where there was no real year end push. I'm focusing on how to re-engage my team in the first 2 weeks of 2025 as people get back from their holidays, rested and ready to focus on what's next.
