In projects with multiple stakeholders and matrix structures, how have you applied PMI principles to lead without formal authority? Which practices truly work in day-to-day situations?

I deal with this all the time in matrix projects. For me, what really helps is building trust with stakeholders early, being transparent, and showing that I’m here to support the team — not just manage the project.



I’ve found that listening well and facilitating conversations often gets better results than trying to “push” decisions. Also, credibility matters — when people see you’re reliable and adding value, they’re more likely to follow your lead even without formal authority.
