What’s your approach to managing signal vs. noise as a PM?

In our day-to-day as project managers, we constantly navigate a mix of 'signal'—the high-value information and actions that drive outcomes—and 'noise'—the distractions, low-impact tasks, and unnecessary complexities. I once heard someone describe individuals like Elon Musk as being close to 100% signal, 0% noise.

divHow do you approach this balance in your work? What strategies or mindsets help you cut through the noise and focus on what truly moves the needle in your projects?

I try to stay close to stakeholder value… if an action doesn’t support project goals or user outcomes, it likely belongs to the “noise” bucket. I also use structured check-ins and visual tools (like Kanban boards or RAID logs) to highlight signal and deprioritize distractions. Saying “no” early politely but firmly has been a key mindset shift for me.

From my experience, I agree that noise may be very distracting if so much attention is placed on it, instead, I add them to my watchlist while i focus on the "signal". In addition, the nature of some stakeholders may push us to categorise their contribution as "noise" over time and we may miss the "signal" when it comes from them. I try as much as possible to look at the context (instantly or later) and I have found out that it helps especially on complex projects full of diverse stakeholders across the world.

Trust me, noise can be frustrating but acknowledging it briefly has been an escape strategy for me, and then redirecting the conversation back on what truly matters.

Eduard, maintaining focus and minimizing distractions is a constant challenge.

For me, it boils down to this:


Prioritize Ruthlessly: Focus on the tasks that directly contribute to achieving the project goals.
Keep the Goal Visible: I actually print out the project objectives and keep them in front of me as a constant reminder.
Say "No" (Politely): Learn to decline requests that don't align with the project objectives.

It's all about staying laser-focused on the "signal" and minimizing the "noise" , Regards! Francisco.

This answer may be a bit unconventional, but taking meditation breaks really helps slow down, quiet my thoughts, and cut through the every day noise. Similar to another commenter here, I use prioritization matrices, such as PIE (potential impact, importance, and ease) to decide on which communications are valuable and worth addressing.
