Any recommendations on best practices for observing processes and interviewing key actors?

The best way I know of interviewing key actors is to assemble them into a cross functional group and facilitate their views on how the process works and the value gaps (stakeholder needs vs what is delivered) that exist. It really is beneficial to have the company's objectives spelled out in operational terms so that the process and the gaps can easily be correlated to those objectives
