Help Please for Shipping and Backorders process improvement

I am new to the gantthead site (just joined today) to the free area.

I work for a company that manufactures, direct sells, and distributes their own products. I am new to the company and manufacturing industry.

I have been tasked with starting a new project to improve our back orders process.

Any help or leads to additional information is greatly appreciated.

First off take a DEEP BREATH.
The place to start is to define the gap between what management believes the problems are with the current backorder process and what they believe would constitute an efficient backorder process. I would imagine that reducing backorders is part of that goal. But that would have nothing to do with the process of filling backorders and more with production cycles and finished goods management. Hmmmmm. All the more reason to define the GAP. Make sure the gap defines the problem and goal in operationally measurable terms. For example maybe the goal is to reduce backorders by 20 a week. Maybe it is to reduce the backorder fulfillment cycle time from 2 weeks to 4 days. Once you understand the gap between what happens now and what should happen I recommend you organize a cross functional team of operational level workers and as a team you identify the reasons why the problems exist, what whould have to change to eliminate process road blocks, define new workflows and the steps required to move from the current situation to achieving the goals set forth by management. After that its a piece of cake :)

Michael suggestion is excellent you should find the gap and try to fill that.
The fast and easy way that you can start is providing a pareto chart by:
Providing a data sheet and categorize several problems or causes.
Focus on the most significant problems.
Communicate with your team about your data and decide what measures are appropriate.
Determine what period of time the Pareto chart will cover.
Record the category for each time by using data that already exist.6. Determine the Choose appropriate scale for the measures you have collected.
By drawing the chart in excel, you will provide a chart which help you focus on mani problem what to do.
