How do you manage SaaS platform integration project?

As project manager, I guide / manage projects for Integration SaaS platform with Customer website. However, customer starts the project & drop somewhere in middle of integration & resume as required.

1.How are such project managed by PM while customer sideline integration based on their internal priorities
2.Since customer is not serious about project end date, what should be role played by manager
3.What are key metrics that can be measured by PM for project success

Hi Sharath

I am assuming you are a vendor or service provider in this case and working with a customer to implement a cloud based solution or integration technology.

I would first look at my contract and Statement of Works with the customer and make sure there are some clauses around delays and exits and how you would be compensated if the delay is from either party .

If it's a time and materials engagement, you will bill them for the time that you have spent on their project and let them know that because of the delays at their end, you are going to re-assign your time and resources to other projects , until they notify if they would like to resume work with you.

If its a fixed term engagement and the work has stopped in the middle, even then you should bill them for work completed till date and when you resume work , make sure you consider things such as CPI and Foreign exchange fluctuations, resource rate fluctuations as may be applicable.

Also , If i were you , I would make sure that I am not held accountable for delays from the customer end because I have other priorities and other work where I can focus my time, efforts and resources. For me , time is money therefore I would put it to more productive use.

The metrics for success from your end are :-
On time delivery of solution
Within Budget Delivery of solution
Quality of solution is as per customer expectations
Work was done within scope specified by the customer

Sounds like they have a time and materials maintenance contract. If this is the case, normally many customer sites have a contract manager with key technical PM on the vendor side. The contract should have a clear SOW with date/timeframes. The customer is ultimately in control of the contract and it's execution based on stated contract language.

SAAS goes on the lines of "Pay as you use" { a time & material variant - as suggested by NAomi}
Here if the solution has already been delivered and the customer just starts and stops the service as and when needed - there is a high chance that this is actually an operational activity but assigned to a Project Manager (possibly to keep the customer happy).
What is required here is an operational support for resolving issues and a billing support to invoice the customer on whatever time of service has been availed.
The PM is actually going to co-ordinate with the two internal teams and the customer for the service realisation.

Rightly said, sometimes feel like operation support & PM has been assigned to manage customer.
However, my role also extends to answering technical integration queries of customer team along keeping stakeholder informed on project status, working with Internal teams - product manager, engineering, qa for feature release in platform
