SAP Implemented, but after that, how reorganize you IT department

At this moment we are implementing SAP, and we are going to replace the 62% of our systems, With this big change, we are thinking about how it will change the present model of the IT department. Today we have 3 managers who take requirements from the clients, a software factory and Operation area. How gonna change this model when finish the SAP Implementing.

Suggest you use the same As Is - To Be analysis, but looking at your organizations needs for IT services (from the vendor/customer standpoint IMO). You still have almost 40% of your systems in legacy environments so you'll want a comprehensive model that supports both existing and new SAP related needs. I wouldn't wait until you have implemented, but use the current environment of change to ensure acceptance of this change as well.
