When you are a project manager, you realize that you can set the stage for success in many areas. You simply have to take the right steps early. There are obvious areas where you get moving early, such as when managing risk, where you organize the right group to facilitate a rigorous identification of risks so that everyone participates in the project with eyes wide open. This sets the stage for a smoother project.

Another obvious area is the management of the business analysis function. Getting the scope of the project defined early on—with agreement as to priorities and what is not in scope—is an important success factor for any project. For this you may depend on a business analyst for day-to-day management. But what should you do to set the stage?

Tactic 1: Determine whether there is an accepted, effective process to follow
Look for guidance documents with suggested stakeholder roles, steps to follow, especially regarding review with governance partner groups (the PMO, for example). There should also be templates to complete. Everything may be under the heading “requirements.” This process should have been in place and used for multiple projects over time before you can judge whether it is “accepted.”

If a standard process exists, make sure the business analyst knows how to use the process to perform the necessary tasks.
