I have a Problem here: could you please let me know your solutions and recommendations to my problem? You may make any assumptions if you want, but they need to be mentioned...

My sincere thanks for your very valuable time in providing any pointers, advice and recommendations to this problem.

Problem:

My organization has been awarded to run the PMO for a large transformation program that my client is undertaking

· I head the PMO which will provide PMO processes, IT governance, banking BA needs, dashboard and management reporting (service from my organization for which we will get the revenue – This will be made of around 15 consultants)

· The actual implementation of the transformation program will be awarded to another third party System Integrator company

· I report to the Program Head of the client company who in turn reports into their CIO.

· The Program head is a very demanding person.

· My company’s sales manager has over promised and got the deal at a very low price

· The customer expects high caliber consultants as part of the PMO team and I am saddled with the challenge of balancing the cost and revenue and the project from my organization's perspective is bleeding

· On top of this, the Program Head from the client is not happy with whatever deliverables we produce and keeps moving the goal post.

· Currently the program is bleeding and my organization is not making any money and I am being questioned by my senior management.

Please let me know as to how I can manage in this scenario and solve the issue.

Make your honest estimate of the whole project and move a change request to your sponsor (not the program head). If your Organization has wrongly committed, they are responsible to make deficient resources. If need be, they may try to re-negotiate the contract. But you should and can not be blamed for their follies.

Well said Suhail. A re-baseline seems to be needed for sure, at least internally, if the contract re-negotiation is not possible.

Based on the comment that the goal post keeps being moved, I would suggest tightening up the language so that there is less ambiguity / more specificity
