What Do Next-Gen Project Leaders Look Like?

Care to do a little thought experiment with me? Let’s imagine what the new and improved next-gen project leader should look like. And let’s come up with a few key attributes that would make this new and improved project leader successful.

Here are a few of my ideas about how to achieve success in the future of project management:

1. Emphasize strategic ownership of your projects and your role in the organization.

I know that I’ve been hitting a constant drumbeat over the last few months about the need for project managers to become more strategic in their thinking and their actions. For good reason: As our businesses and organizations become more project-focused, the need to think and act strategically becomes a key factor in our success or failure.

One way you can jump on this before everyone else does is by always taking the initiative to frame your projects in a strategic manner when dealing with your sponsors and key stakeholders. Work with sponsors on ways that you can manipulate and focus your projects strategically.

2. Less domain knowledge and more business acumen.

The project management role in an organization has changed. Even in industries that have long embraced project management principles and the job title (e.g., IT), technical knowledge aspects have become less important because of specialization.

What has replaced the emphasis on specialization in the project manager’s role? An emphasis on strategic thinking and business acumen. This is likely to accelerate to become the new normal.

You can take advantage of this trend by working to think about your projects as tools to increase the value of your company and its products and services to your customers and prospects.

3. Communicate or die.

This last point shouldn’t be a surprise. Being a good communicator has been the differentiator between successful and unsuccessful project managers as long as project management has been a thing.

But as our world becomes more interconnected through technology, with teams dispersed across continents instead of floors, the ability to effectively communicate is going to be more and more important. And the ability to be that communicator is going to have a bigger and more meaningful impact on your career and your success in your organization.

Want to be a Strategic Project Manager? Communicate Better!

In recent months, I’ve been talking about how to become a more strategic project manager on this blog (see here, here and here). I thought it would be a good idea to circle back and talk about how being an effective communicator will help you be more strategic.

Here are three tips to remember:

1. Communications is at the base of performance.

Never lose sight of the fact that as a project manager, you are basically a paid communicator. And, as a communicator, you have certain responsibilities: being clear, keeping your message concise and making sure you are understood.

If you aren’t meeting these requirements, you are likely going to struggle to achieve success in your projects. In addition, poor communicating may mean you miss the message about why this project is important to the organization. You also may miss information from the team on the ground that would shape the organization’s deliberations about the project.

So always focus on making sure that your communications up and down the organization are clear, concise and understood.

2. A free flow of communications delivers new ideas.

Managing a lot of communications and information is challenging—I get that. But by the same token, if you aren’t exposing yourself to information from many different sources (both inside and outside the organization), you’re likely missing out on ideas that can transform your opinions and open you up to new ways of looking at things.

While being a strong project manager is about having a good, solid framework for decision-making, you aren’t going to have all the technical expertise yourself. In addition, your team may be only focused on the one area that they are in charge of. So it’s important that someone is open to the flow of ideas that can come from any direction and that may have the power to reshape your project in unimaginable ways.

You can achieve this by making sure you have conversations up and down the organization and pay attention to things outside of your scope of work. You never know where a good idea is going to come from.

3. Relationships are the key to project success—and they’re built through communication.

If we aren’t careful, we can forget that our project teams are groups of people with wants and needs. Remember: at the heart of our work are real people whom our projects impact.

That’s why it’s essential that you focus on the human aspect of being a project manager, especially if you want to become a top-notch, strategic project manager. Our human interactions and relationships are the key to our success as project managers.

This is something you should be taking action on all the time. Maybe you start by pulling someone on your team aside for a conversation about what’s going on. Maybe you find out a little more about the person’s home life. Or, you just make sure you have an open-door policy when it comes to information on your projects.

The key is to make sure you give your personal relationships an opportunity to thrive in the project setting.

3 Tips For Understanding Strategy and Project Management

In my posts from the last few months, I’ve been discussing strategy and how you can make yourself a more strategic project manager. A lot of project managers still struggle with this idea.

One source of this struggle seems to be uncertainty about what strategy means in relation to being a project manager and part of a larger organization.

First, let’s start with a simple definition of strategy: a plan of attack designed to achieve a major goal. So where does that apply to project managers? Pretty much everywhere.  Here are three ways you can look at it.

1. Think from the end backward, not from the start forward.

A few months back, I wrote about managing for the right outcomes. And that means starting with the end in mind. In being a strategic project manager, at its simplest, you are really just starting out by planning your project with the end in mind. Considering that we are all supposed to begin our projects with a planning phase, it makes sense to not just plan, but plan with the intention of fitting everything into a commonly focused outcome.

Think about it like this: The planning process is designed to make sure that you have the time and resources available for your project and that you know where you are going. In being strategic, you just need to make sure you always make your decisions with the end in mind.

2. Don’t become wedded to one course of action.

What I’ve seen in working with organizations around the globe is that it’s very easy to become wedded to one course of action. That can’t be your position if you want to work strategically.

When you’re approaching tasks and challenges and the inevitable same old ideas and solutions come up, ask simple questions: “What are our options here?” “Is there a different way of approaching this?”

All you’re looking for is opening up your actions to different avenues for success.

3. Lovingly steal from everything around you.

I’m not advocating a life of crime, but one thing you want to do is start stealing ideas from the businesses around you.

This is important because in too many cases, we become locked into one idea, one way of thinking or ways that projects have always been done. This is especially true in industries that have always been closely associated with project management, like construction and IT.

How should you go about stealing ideas that may be helpful to your projects?

To use a personal example, I found a use for my project management background in politics. In politics, many titles include “strategist” or “manager” or something that elicits the idea of project management and structure. But due to the intense nature and timeframes of a political campaign, most of that planning and structure is quickly tossed out of the window.

In my work in politics, I introduced the role of a traditional project manager and applied that framework to every aspect of the campaign and process. Essentially, I added a layer of change management and monitoring foreign to many in the industry.

Now think about what you can learn from outside your industry. Can you discover a management tactic from a TV show? Or is there a parallel in another industry that gives you a useful piece of insight?

3 Strategic Resolutions For The New Year

The new year is a good time for every project manager to take a moment to pause and reflect on what has worked and what hasn’t worked during the last 12 months. Many of my blog posts last year (like this one, and this one) focused on the intersection of strategy and project management. So I thought it could be valuable to suggest three ways you can propel yourself, your projects and your organization forward in 2016.

1. Set clear goals and objectives. As a project manager, you’re usually like the CEO of your project. So even if you’re in an environment where most determinants of success and failure are laid out by others, you still have the opportunity to set goals and objectives that will set your team up for success.

Imagine a project that is stuck. If you’re in the middle of this situation, it’s a good time to sit down and look at the project holistically and try to define some goals and objectives to get the project moving again.

This might require more than just saying what you hope to achieve over the next month, quarter or year—it could involve ways that you can give your team some short-term wins to create new forward momentum. The important thing is to take the opportunity to stop, think carefully, and decide with intention which way you want to move.

2. Simplify communications and decision-making. One of the supreme challenges for all project managers is the constant need to juggle information and communicate to various stakeholders effectively. Being the filter for most communications can hamper and complicate the communication process. As a strategic-minded practitioner, you’re going to have to simplify processes to avoid becoming a bottleneck.

You may find it easy to streamline your communications and decision-making processes by taking the following three steps:

First, set clear expectations for communication.

Second, empower your teams to use their best judgment and to take action within certain well-defined parameters.

Third, regularly review these processes to reinforce what’s working and change things that aren’t working.

3. Always return to the outcomes you need to produce. I’m guilty of belaboring this point, because it’s essential. The end results are what you need to be working toward. You have to be clear on expected outcomes and what you are trying to achieve. This will inform every action, tactic and process you roll out in your projects.

Get started by clarifying the desired results of your project, and then break them down by each piece of work that you need to produce to make them reality.

If you do this in combination with the items in #2, you’re on your way to becoming even more of a strategic partner in your organization’s success.

Are You Managing For The Right Outcomes?

Last month I wrote about measuring your project’s ROI. Part of that discussion included the idea that in the end, your projects need to be measured according to the outcomes they produce and not the actions that are taken.

So I wanted to take a few minutes to go back over the concept of outcomes and how outcomes, execution and strategy play together to deliver successful projects.

1. Outcomes are all that matter: Every project has deliverables and actions that are meant to drive the project forward and give stakeholders an understanding of where things are and what is happening. The fact is, things like schedules, a work breakdown structure and risk assessments are just tactics that are meant to move your project closer to its end goal: the outcome!

In every project the only relevant measurements of success are the outcomes. Outcomes mean things like a fully functioning product or service, a project delivered on time and schedule, and one that meets the goals of the client and stakeholders.

So try to frame your project conversations in terms of the outcomes and the tasks important to those outcomes. Instead of an activity, think about how these activities play into timelines and budgets or into the overall success of the project.

2. Outcomes aren’t always obvious to everyone: It can be very easy to take a black-and-white view on outcomes. But the truth is that depending on where you are in a project and the role you play, the outcomes may not always be obvious to you.

Why? It’s pretty simple, really. In any situation, we spend an inordinate amount of time focusing on the actions and activities that are most important to us. So when we look at projects, it can be easy to just think about the tasks we need to do to clear out our schedule or to move onto the next task on our checklist.

Most of this isn’t intentional, so you may have to spend some time relating to team members how activities play into the desired outcomes or even spending time communicating the vision of how the project will play out in the organization.

3. Always be prepared to change: We spend a lot of time talking about risks and change in projects, but I think that in many instances these two skills aren’t applied with as much success and consistency as desired.

But the process of implementing your strategy and optimizing execution comes with the basic jumping-off point of needing to understand, prepare for and embrace change as a constant within all projects.

To better prepare yourself for change, develop this mindset: you are going to communicate consistently with your stakeholders and proactively manage where your project stays within the marketplace, the desired outcomes that the project will produce, and changes in the circumstances of resources and other internal factors.

The simplest way to think about a project is as a set of activities that can be checked off on the way to completion. In fact, a lot of projects are managed that way.

But to be the best project manager and a partner to your organization’s success, you have to make the effort to keep strategy top of mind while executing for the right outcomes. I think these three tips will get you started.
